The big decision, explained

Repair or replace? It is a math problem, not a gut feeling.

The honest answer comes from three numbers — the system's age, the cost of the repair, and what it costs to run — not from fear, sales pressure, or frustration with a unit that quit on a hot day.

One failed part rarely means the system is finished. A capacitor or contactor is a small repair on an otherwise healthy unit — replacing everything because something stopped is how people overspend.

The honest way to decide

Weigh the repair against the value of the system it is going into. A cheap fix on a young, efficient system is easy. A big fix on an old, thirsty one is where replacement starts to win — on the numbers, not the panic.

The three numbers that actually decide

Almost every honest repair-or-replace call comes down to three things you can put a number on. Get these in front of you and the decision usually makes itself.

1Age of the system

ENERGY STAR suggests starting to look at replacement once an air conditioner or heat pump passes ten years, or a furnace or boiler passes fifteen. That is a point to start asking, not a shelf life — plenty of systems run well past it.

2Cost of the repair

A small electrical part is one thing; a compressor, heat exchanger, or coil is another. The bigger the repair, the more it has to be weighed against a new system.

3Cost to run it

An old, low-efficiency system can cost noticeably more every month. Those bills are part of the price of keeping it, not a separate issue.

A simple rule of thumb

A quick check contractors have passed around for decades — the classic version is known as the “$5,000 rule” — multiplies the repair cost by the system's age in years. No standards body publishes it; it is industry experience, not an official standard. In the classic version, if that number tops $5,000, replacement usually makes more sense; if it is well under, repair usually wins. Cost figures here are illustrative examples only — your numbers come from your own quotes.

It is a starting point, not a verdict. Comfort problems, warranty status, and efficiency all move the line, which is why the real decision is made after a system is actually inspected — not from a phone quote.

For the official replacement indicators, ENERGY STAR's guidance is: consider replacement when a heat pump or air conditioner is more than 10 years old, or a furnace or boiler is more than 15 — especially when repairs are getting frequent and energy bills are climbing.

Where each choice usually wins, once the three numbers are on the table.

Repair usually wins when…

  • The system is under about 10 years old.
  • The fix is small relative to a new system.
  • It is still reasonably efficient and your bills are normal.
  • It has been maintained and this is its first real failure.
  • The failed part is still under manufacturer warranty.

Replace usually wins when…

  • The system is past about 15 years.
  • The repair is a major component (compressor, heat exchanger, coil).
  • Bills keep climbing and comfort keeps slipping.
  • Breakdowns are becoming a pattern, not a one-off.
  • A cracked heat exchanger or other safety issue is found — but hold on: those exact words are also the oldest pressure line in the business. It is a real condition, and it is also worth calm, not panic. Ask to be shown the problem — on an inspection camera or with your own eyes — before any replacement talk starts. An honest finding survives being looked at. And on any large quote: prices vary widely between companies, and getting a second in-person opinion is normal, expected, and no insult to anyone.

What changes the math

Efficiency and your monthly bills

A system from 15+ years ago can be far less efficient than today's equipment. If your bills are high and climbing, the savings from new, properly sized equipment are part of the replacement case — not a separate luxury.

Warranty status

If the failed part is still covered, a repair can be nearly free in parts, which tilts toward repair. If maintenance was skipped, that same warranty may already be void — one more reason regular service pays off.

Refrigerant

Comfort problems you already have

The honest caveat: a new system will not fix a problem the old one never caused. Uneven rooms, short cycling, and humidity usually trace back to sizing, ductwork, or controls. Replace the equipment without correcting those and you will pay for new gear and keep the old complaint.
